Easy as Cake

bigstock--cake 159887675Many leaders talk about the need for innovation in their organizations, however, in far too many cases, true innovation seems elusive. In most instances, it is not a lack of desire or effort that that impedes results, but rather a lack of the right blend of organizational ingredients.

Think of it like baking a cake. You can get all the best ingredients, measured out in the right amounts and set them side-by-side (you have top quality HR, and quality assurance, and product development), but if that’s all you do, you will never have a cake. It is the mixing of ingredients, in specific amounts, . . . it’s the dicing, the blending, the baking . . . that yields a prize-winning cake.

In their book Innovation to the Core: A Blueprint for Transforming the Way your Company Innovates, Skarzynski and Gibson talk about innovation as “combinational chemistry.” In effect, innovation isn’t about a “new” idea so much as it is taking a group of existing ideas/concepts — maybe from totally different fields or experiences — and putting them together in unique ways to create an entirely new solution.

So, when an organization challenges its “creatives” with innovation but does not include task or systems-oriented colleagues, it’s a bit like leaving the baking powder out of a cake — the flavor may be there, but it will never rise to its potential. Or maybe you always expect your senior, most experienced, staff to have all the good ideas. You know, there are only so many ways to combine the same ingredients, and after a while, everything you make with them starts to taste the same.

It takes a range of ingredients to make the best cakes, but how often do we have a diverse enough set of perspectives, ways of thinking and experience bases (or lack thereof!) as part of the ingredient list? Do we let it bake long enough? (How many “half-baked” concepts have you thrown out, lacking the patience for the idea to fully develop?) It may seem risky to add a spice you have never used before, leave out a “key” ingredient, or to use a new technique that feels a bit awkward at first (flourless cake . . . how can that be?!?). If there is a challenge to be solved, however, someone will come up with an innovative response. The question is, will it be you?

Sure, you will have some flops along the way. And some of the attempts will yield unexpected and delicious results. The simple fact is, the more cakes you bake, the more comfortable you become experimenting and trying unique combinations. First-time innovators will probably be most comfortable following a recipe. That’s fine, there are plenty out there. With practice, however, you will learn how to combine things in such a way to yield an entirely new creation. And that, my friend, is when you get to have your cake . . . and eat it too!

“Experts” Need Not Apply

ExpertHave you noticed how many “experts” there are out there today? No matter what the problem/challenge/opportunity before you, there is an expert who has an answer. That might seem like a great thing, and it can be in some cases. I’m just not at all sure that “experts” make the best leaders. Let me explain.

Experts know a lot about the thing they know about. In fact, I have run into many an expert who thinks they have THE answer about their area of focus. And that is exactly the problem. When you become an expert, when you have THE solution, you quit gathering new information, considering additional possibilities, or calculating the impact of changing variables. You have devoted years of effort to create an amazing hammer . . . and as a result, everything starts to look like a nail.

If an expert doesn’t make the best leader, who does? A life-long learner. It is fine to be a life-long learner with a lot of experience — in fact, that is highly desirable. So what is the difference between an expert and a life-long learner with a lot of experience? The former thinks they have found the answer, the latter is continually looking a better solution. The best leaders are seekers — not in terms of the “what” of their mission, but certainly in terms of the “how”.

Even when it appears they are at the top of their game, a leader committed to learning is always looking for ways to improve, to extend their reach, to have a greater impact. How?

  • They listen. To those who receive their services, those who provide their services, the “experts” who are happy to offer solutions, and others in the field . . . all of whom can contribute to a greater understanding of the issue at hand.

 

  • They challenge. Even when their organization enjoys great success, and it would be easy to sit on their laurels or pat themselves on the back, they are looking for a better way — either through small tweaks or bringing an entirely new approach to their efforts.

 

  • They don’t put limits on their thinking. It doesn’t matter if a concept comes from a different industry, from someone with no experience, or if it seems “impossible” given the current environment. “Why not?” and “What if” are regular parts of their conversations.

The best leaders continually expand their understanding. They can have a great deal of expertise, but always consider their efforts a work in progress. “Making it,” being an “expert” is a stopping point. Learners don’t stop. Who do you think is most likely to move your organization forward?

Telling Stories

If you are a leader, whether you realize it or not, you are also a storyteller. And the cool thing is, you get to decide what kind of story you are going to tell. Yes, the facts are the facts, but they are rarely the most powerful part of the story.

 Say you’ve had a challenging week, or several challenging weeks, for reasons that are totally outside your control. Those are the facts. What story are you going to tell? Is it a story about the unfairness of the situation, your sense of aggravation with the people or factors that have resulted in this predicament, your sense of helplessness in the face of the challenges before you? Wow, that’s a depressing story. One that is likely to suck the energy, the sense of power and possibility, right out of you and those you lead. Looks like this story went from bad to worse, looming larger with each telling.

 Or … You could tell a story that acknowledges the challenging facts of the situation, and expresses gratitude that your team has the skills, creativity and can-do spirit to figure out a solution. It could be a story that outlines the hard truth, and also highlights the gifts and graces of your team to uniquely and effectively respond to that truth. I’m not suggesting you tell your people the path will be quick or easy if that’s not the case — your team deserves more than fairy tales from their leader. I am suggesting that you plot out the character(istic)s that will allow the story to have a satisfactory/positive/mission-fulfilling end. Maybe one of your team members has the deep sense of empathy and compassion to support others as they walk through a difficult situation. Maybe another has the ability to see possible solutions when others only see road blocks. A third might have relationships that can connect the dots to move you forward. You see, the facts are merely the backdrop. Your team, and your confidence in them, is the storyline!

 So which storyline is playing in your head? The facts may be presented to you, but you are the author of your team’s story. You get to decide. Is it going to be a soap opera, a tragedy, or a story of triumph even in the midst of steep odds? If you don’t believe the storyline, your “listeners” won’t either. The situation, those things you can’t control, isn’t the story. How you and your team respond is. Sure there will be times when the sky looks dark and you’re not sure what the next chapter will bring. As a colleague pointed out to me earlier this week, sometimes you just have to walk through it … very true. Do you believe that the good guys will prevail? Then take heart.

 You’re the leader, the author … You get to tell the story.

Faith in the Right Timing

As a person of faith, and a leader in a faith-based organization, I am a big believer in God’s perfect timing. There have been so many examples in my career when I may have been thinking about a particular decision for a long time . . . so what prompted me to act at what turned out to be an opportune moment? I have no answer except to say that something inside me indicated it was the right time to move. Some would probably call that intutition. I like William Wordsworth’s perspective that “Faith is a passionate intuition.”

Please don’t hear me say that I think faith somehow absolves a leader from having to plan and strategize and stress, and at times agonize over decisions. Sorry gang, that’s part of the bargain. (I think God will provide, but I also think He expects us to do our part!) At the same time, I believe there is some degree of comfort in recognizing, as leaders, it’s not about us. Our job is to serve as caretakers of the organization entrusted to us, to leave it better than we found it . . . which means you can’t always go with the safe bet or the most popular option.

Recognizing the right timing requires a degree of wisdom that starts with knowledge, but also requires listening, observation, reflection, questioning, and ultimately, a willingness to go with your gut/intuition/inner-nudging and take the leap. Because here’s the deal, God’s perfect timing usually doesn’t come labeled as such. It take faith.

In our measuring, quantifying, metrics-based world, something as nebulous as “faith that you’ll know when the time is right” may seem like a hard sell. Except for the fact that, it is not an either/or proposition. Faith that you’ll know when the time is right to act does not mean you don’t do your homework, it does not mean that the data is irrevelant, and it doesn’t mean that you’re running off on some lark. You do your homework so you will be prepared when the time comes. Or maybe you are nudged to look at different data, or look at the data differently, than others might. You approach the situation with a different lens or perspective.

And then you are patient. Yes, I know patience a fruit of the Spirit . . . it’s a virtue . . . and frankly — at least for me — it is the toughest part of the whole equation. But I have learned the hard way that even the “perfect” solution, when implemented at the wrong time (which usually means my impatient timing) will fall flat. The solution? Take a deep breath and have faith. If you listen to your gut, you’ll know when the time is right.

Leading with a Full Head of Hair

Have you ever had one of those weeks (or months) that made you want to pull your hair out? You know, those times when the aggravation of wrestling with a critical issue weighs you down like a wet blanket . . . when you think you’re doing all the right things and yet the solution remains just beyond your grasp. Yep, me too. It’s one of the shadow sides of leadership that rarely gets discussed, but — and here’s the good part — I think is actually an indication of a strong leader rather than an inept one.

For those of you wondering what exactly would lead me to make such a claim, let me offer a few examples.

  • The best leaders not only cast a clear vision, they are also committed to helping their people get there. Aligning a diverse mix of people to move collectively toward a common goal can at times feel a bit like herding cats. It’s never as quick or easy as it looks on paper. You might have to repeat the same thing fourteen times. You respond to what people heard, which is could be quite different from what you said. People may, consciously or not, behave in ways that undermine your efforts. And so you ask, you listen, you respond, you take a deep breath and repeat. The fact that there will be days your hair is at risk does not change the long-term positive impact of taking this approach.
  • The best leaders value diverse perspectives, and are open to looking at challenges from multiple angles. Vigorous, respectful discussion is often critical to arriving at the best decision. If a leader feels strongly about a direction/solution/project, it can be difficult to hear skepticism, or outright opposition, to that path (enter urge for hair-pulling). The willingness to hear such concerns, however, almost always results in greater buy-in from the team, and better results for the organization.
  • The best leaders understand the need to balance urgency and patience. Sometimes you have to go slow to go fast. Spending more time on the front end will often allow you to move more quickly on the back end. Understanding and respecting this concept, however, does not mean there won’t still be days where the scale tilts toward urgency and the leader finds her hand drifting toward her scalp.

No one ever said that leadership would be easy. And somehow, knowing that frustration is part of the process — rather than some failure or character flaw on the part of the leader — makes it easier to move through the tough parts to get to the solution on the other side, full head of hair still intact.

The Hardest Thing for a Leader To Do . . .

And by that, I don’t mean there is nothing that is hard for a leader to do. Rather, I have observed (okay, and experienced) that consciously stepping back and doing nothing in a specific situation can be incredibly hard for many leaders. We are wired to make things happen, to strategize, to fix problems . . . but sometimes sitting back and letting a situation play itself out a bit can be the best strategy.

Consciously doing nothing is not the same as not making a decision — it is a deliberate decision, presumably with a rationale and expected outcome. It takes patience, and often times is not all that popular with people who look to you to “do something” when a challenge arises. Taking action is easier. Even if it’s the wrong action, at least people can see you’re trying to impact the situation. Apparent lack of action on the part of a leader may prompt people to a) wonder if you really understand the magnitude of a situation; b) think you’re indecisive; c) think you are “weak”; or d) all of the above and probably several other letters to boot!

Making a choice to do nothing takes confidence, rather thick skin, and the willingness to take a long view. That said, there are several situations where doing nothing may be the best course of action. For example, there may be times where individuals, either internal or external to your organization, try to press you to address an issue that is actually not yours to solve. Tempting as it may be, especially if you have an opinion about the preferred course of action, this is a time to take a “not my circus, not my monkeys” perspective. I’m confident you have plenty of your own challenges to address. If someone tries to get you to take on theirs, be pleasant, be encouraging, but beyond that, do nothing.

There are also cases where there is an internal issue that presents a growth opportunity for one of your staff members. Perhaps you could solve the issue more quickly however, much like a parent choosing not to step in when their child experiences a conflict, doing nothing can lead to more self-reliant staff. Or maybe you choose to do nothing to, in effect, call someone’s bluff, or force action on the part of another party. Doing nothing should not be your most frequently used strategy (if it is, you might want to revisit whether you really are just indecisive!), but used sparingly it can be extremely impactful.

I also find that people confuse “apparent lack of action” with doing nothing. Often there is much a leader is doing behind the scenes to positively impact a situation without it being visible to others — much like a duck who appears to glide effortlessly across the water, but is actually paddling like crazy under the surface. This is more common, and from my perspective much easier, than actually not responding — because you know you’re doing something, even if others don’t.

Ironically, the simple fact that most of us aren’t wired to do nothing can actually increase the impact of this response. People take notice. They think about what they should do if you’re not going to do anything, which sometimes can lead to the best solution to a situation.

Tough call, but hey, no one said leadership would be easy!
